A session frame is a thin slice of work with three declared parts: one question, a bounded working set, and an exit artifact. Work-in-progress of one is not a virtue; it is queueing math — Little's Law guarantees that more simultaneous threads means longer cycle times for all of them. The frame is the top gate of your information cascade: for this hour, only what changes this question gets in.
The top of the cascade is a container
Every layer of the signal cascade so far has been about what climbs toward you: relevance gates, validated artifacts, exception queues. This lesson is about the summit itself — the shape of the container where your actual attention gets spent. Because even a perfectly filtered stream can be squandered at the top, and the squandering has one dominant form: the open-ended, everything-relevant, five-threads-at-once working session.
The remedy is old, small, and structural: frame the session before entering it. One question. A bounded working set. A named exit artifact. The frame is the cascade's final and strictest gate — for the next ninety minutes, the definition of signal narrows from "differences that matter to my decisions" to "differences that matter to this one."
Little's Law does not care about your talent
The case for work-in-progress of one is usually made morally — focus as discipline, multitasking as weakness. The stronger case is arithmetic. In 1961, John Little proved a theorem about queueing systems that holds with almost no assumptions: the number of items in progress equals throughput times average cycle time. Rearranged: for a fixed capacity — and your attention is brutally fixed — every additional item in progress lengthens the completion time of all of them.
Hold five half-open threads and each moves at a crawl, not because you are weak but because you built a queue with WIP of five and one server. Kanban systems limit work-in-progress for exactly this reason, and the limit works in factories staffed by machines with no willpower to praise or blame. The frame is a WIP limit for cognition: it does not ask you to resist the other four threads; it declares them out of scope, which is cheaper than resistance by an order of magnitude.
The three declarations
The question. One interrogative sentence with a possible answer. "Which of these three vendors can we eliminate?" frames; "work on the vendor decision" does not. The question is what makes the session's relevance gate computable — inputs either bear on it or defer.
The working set. The artifacts allowed in: the few atoms, documents, or threads the question actually needs. Context-switching has a hidden cost, and the working set caps it by loading context once, deliberately, instead of paying the loading tax at every wandering click. If the set exceeds a handful, the question is too big — split it.
The exit artifact. What exists when the frame closes: a decision with reasoning recorded, an atom validated or killed, a draft section, a resolved collision. The exit artifact is the frame's falsifier — the checkable condition that distinguishes a completed slice from elapsed time. Sessions that end with a thing compound; sessions that just stop evaporate.
An old technology, rediscovered
None of this is novel, which is its credential. The monastics pre-divided the day into hours — bounded containers of attention, each with a declared purpose, the sequence fixed so no individual willpower was spent choosing. Timeboxing, sprints, and deep-work blocks are the secular descendants. What the AI era adds is urgency: when an infinite generator of plausibly-relevant material sits one keystroke away, an unframed session is not merely unfocused — it is an open valve at the top of the cascade, undoing every gate below it. The more powerful the tools, the more the container matters.
Frames and the machine
Inside a frame, the AI changes character. Against an open session it is a fountain of tangents — every answer sprouting three interesting threads, each a context switch wearing a gift bow. Against a declared frame it becomes an instrument: it can be handed the question and the working set, told to answer within them, and its output judged by one criterion — does this change the answer? Tangents get the same treatment as any other input at the top gate: captured in two seconds, deferred to the inbox, processed later by the lower layers built for exactly that.
This is the quiet symbiosis the whole path has been assembling. The cascade makes frames possible — you can exclude almost everything for an hour precisely because you trust the system holding it. And frames make the cascade worthwhile — the filtered signal finally meets an attention span shaped to use it.

Put it into practice
Exercise
Run three framed sessions tomorrow. Before each, write the frame in three lines — Question: the one thing this session answers. Working set: the handful of artifacts allowed in (five is plenty; more means the question is too big). Exit artifact: what will exist at the end that does not exist now (a decision recorded, an atom validated, a section drafted). During the session, arriving inputs get one test: does this change this frame's question? No means capture-and-defer — the cascade's lower levels will hold it. Afterward, compare the felt difference against your normal open sessions, especially the endings: frames end with a thing; open sessions just stop.
Watch for the failure mode
Frame theater over frame discipline. Writing a question so broad it excludes nothing ("make progress on the project"), a working set that is really your whole vault, an exit artifact defined as "understanding." The frame then provides ritual without attenuation, and multitasking returns wearing a productivity costume. The test is exclusion: a real frame makes most of your information system irrelevant for an hour, and mildly uncomfortable to honor. If nothing was deferred, nothing was framed.
Make it stick
Make the frame your cascade's standing top gate. Add a three-line frame template wherever you start work — the top of your daily note, a snippet, a card. Close each frame by filing its exit artifact into the system (validated atoms to the trusted layer, decisions to the decision log) and by emptying the deferred-capture list into the ordinary inbox. That closing step is what connects thin slices back to the whole path: every session ends by feeding the cascade, and every next session draws from a system one artifact richer than before.
